Slow-moving inventory on Shopify ties up cash and shelf space. A sitewide markdown can move units, but it also lowers the visible price for every shopper. A gift-with-purchase campaign offers another option: use selected excess inventory as a reward when a cart meets conditions that protect your margin.

This is not a reason to put any aging SKU into every order. A useful campaign has five controls: an eligible gift, an economic threshold, an inventory allocation, a redemption cap, and a clear measurement window. This guide shows how to set each one and run the cart rule with AutoCart.

When should slow-moving Shopify inventory become a free gift?

Start with Shopify's inventory data. In Shopify admin, go to Analytics → Reports → Inventory and review ABC product analysis and Products by sell-through rate. A C-grade product with a low sell-through rate and meaningful ending inventory is a candidate, not an automatic choice.

Shopify's ABC inventory guidance includes giving C-grade inventory away with other purchases as one way to move it. Before doing that, check whether the product can create a good customer experience.

A suitable gift SKU should be:

  • Safe and saleable. Exclude expired, recalled, damaged, or quality-compromised stock.
  • Relevant. Pair a conditioner with shampoo, a travel pouch with luggage, or a small accessory with its compatible product.
  • Affordable to fulfill. Include landed cost, packaging, pick-and-pack work, and any extra shipping cost.
  • Available in a useful quantity. A campaign that ends after 20 orders may create more operational work than inventory relief.
  • Honest to present. If the product is discontinued, call it a limited gift rather than a trial of something customers can reorder.

Use this playbook when you need to move sellable finished-goods inventory as a controlled gift. Use our free-sample inventory guide when the objective is trial and future product discovery.

Gift inventory or sample inventory?

A finished-goods gift and a sample may both leave inventory, but they do different jobs. Choose the format that matches the stock and the result you need:

Inventory type Best campaign job Main measurement
Full-size, sellable finished goods Reduce excess stock within a fixed cost and quantity cap Units moved, allocation used, and contribution margin
Dedicated sample or trial size Introduce an unfamiliar product and encourage a later paid purchase Trial reach and follow-on paid sales
Bulky, regulated, damaged, recalled, or near-expiry stock Do not use as a promotional gift; choose a compliant alternative exit Recovery value, disposal cost, or donation outcome

Do not relabel a full-size product as a sample to make the offer sound cheaper. State exactly what customers receive, and keep paid-order inventory separate from the promotional allocation.

Use another exit route when the stock is bulky, expensive to ship, regulated, too close to expiry, or unrelated to the products that sell. A bundle, clearance price, supplier return, donation, or liquidation partner may be more appropriate. Shopify's surplus inventory guide covers those broader options.

Build the campaign plan before creating the cart rule

Write down the controls in one line before opening an app. For example:

> Give one free 50 ml conditioner to customers who spend $75 on hair-care products, from 14–28 October, for no more than 600 redemptions, while keeping 100 units in reserve.

That statement answers the questions that commonly cause an excess inventory promotion to overrun:

Control Formula or check Example Stop condition
Gift SKU Safe, relevant, saleable, affordable to ship 50 ml conditioner Quality, expiry, or relevance fails review
Eligibility Narrowest useful product, collection, or customer condition Hair-care products only Offer reaches unrelated carts
Threshold Incremental contribution should cover the gift's variable cost $75 in qualifying products Margin falls below the approved floor
Exposure cap Lower of available allocation and budget-funded redemptions 600 units 600 gifts redeemed
Reserve Paid-order stock + replacements + other commitments 100 units Available inventory reaches the reserve
Window Fixed start and end dates 14–28 October End date arrives

The narrowest relevant audience is usually better than a storewide offer. It protects margin and avoids sending a random gift to customers who cannot use it.

Set a threshold that protects contribution margin

Free to the shopper does not mean free to the store. Calculate the variable cost of one redemption:

`gift landed cost + packaging + incremental fulfillment + incremental shipping`

Suppose the gift costs $3.20 landed, packaging costs $0.30, and fulfillment adds $0.50 without changing the shipping tier. The variable campaign cost is $4 per qualifying order.

For a spend-threshold campaign, compare that $4 with the contribution margin from the extra spend needed to qualify. If your normal average order value is $60, your threshold is $75, and your contribution margin rate is 50%, a shopper who adds $15 creates about $7.50 in additional contribution margin before the gift. After the $4 gift cost, the incremental contribution is about $3.50.

This is a planning model, not a promise that every qualifying order is incremental. Some customers would have spent $75 without the offer. Run the more complete break-even calculation in our gift-with-purchase margin guide, then use the threshold-setting guide to choose a target shoppers can realistically reach.

If the gift only makes sense beside a specific product or collection, use that condition instead of a broad cart-total threshold. Treat the gift as a controlled inventory and product-discovery expense, and make the redemption cap your hard budget control.

How to cap a Shopify free-gift inventory campaign

An exposure cap limits the number of gift units and the maximum variable cost you are willing to accept.

Calculate available campaign inventory first:

`on-hand gift inventory − paid-order reserve − replacement reserve − other commitments = campaign allocation`

If you have 900 units on hand, reserve 150 for paid orders, 50 for replacements, and 100 for a wholesale commitment, the maximum allocation is 600 units.

Then calculate the maximum variable campaign cost:

`campaign allocation × variable cost per redemption`

At 600 gifts and $4 per redemption, the maximum variable cost is $2,400. Reduce the allocation if that exceeds your budget. Do not increase it simply because inventory is available.

Use three stops together:

  • Quantity stop: pause the rule after the planned allocation is redeemed.
  • Inventory stop: keep Shopify inventory tracking enabled, disallow overselling, and preserve a safety buffer.
  • Date stop: set an end date so the promotion cannot become a permanent margin leak.

Check remaining inventory during the campaign. Simultaneous checkouts, returns, replacements, and sales in other channels can make the Shopify quantity move differently from your initial plan.

How to set up the gift-with-purchase rule in Shopify

Prepare the offer in Shopify and AutoCart after the campaign controls are approved.

If you are comparing native discounts with app-based methods first, see our complete Shopify gift-with-purchase guide.

  1. Prepare the gift variant in Shopify. Use a dedicated variant when possible, enable inventory tracking, disallow overselling, and give it a clear customer-facing name such as “Free 50 ml conditioner.”
  2. Open AutoCart and create a rule. Select a cart-value, specific-product, or product-collection condition that matches the campaign plan.
  3. Add the eligibility details. Enter the $75 threshold or choose the qualifying products or collection. Add exclusions for low-margin or already discounted products when needed.
  4. Choose the reward product. Select the prepared gift variant and configure it as a free gift.
  5. Limit the reward. Allow one gift per qualifying cart unless the campaign economics explicitly support repeat rewards.
  6. Add clear cart copy. Use a message such as “Free 50 ml conditioner added with $75 in hair care.” The product should not look like an accidental line item.
  7. Set the start and end dates. Match the approved measurement window.
  8. Save and test the rule. Test one cart below the threshold, one above it, and one that qualifies and then becomes ineligible. Confirm AutoCart adds the gift and removes it when the qualifying condition no longer applies.

AutoCart runs the rule without custom code, Shopify Plus, or theme edits. If this is your first rule, follow the AutoCart installation and setup guide for the full app workflow.

Test stock, margin, and cart behavior before launch

Do not limit QA to seeing the gift appear once. Verify:

  • The correct variant is added at the correct price.
  • The gift appears only once when cart quantities change.
  • Ineligible or excluded products do not trigger the rule.
  • The gift is removed when the cart drops below the threshold or loses the qualifying product.
  • The cart message explains why the product was added.
  • Mobile cart drawers and the full cart page both show the offer correctly.
  • Inventory decreases against the intended location and cannot oversell.
  • Discount codes do not create an unplanned margin combination.

For fallback and stock-buffer options, see how to handle an out-of-stock gift-with-purchase product.

Measure sell-through and business impact

Record the gift variant's starting inventory, campaign allocation, and baseline sell-through before launch. Use the same time window for the campaign and comparison period where seasonality allows.

Track these measures:

Metric Calculation What it tells you
Gift units redeemed Orders containing the gift Inventory moved through the campaign
Allocation used Gifts redeemed ÷ campaign allocation Whether the exposure cap was appropriate
Sell-through rate Units sold or gifted ÷ (units sold or gifted + ending inventory) How quickly available stock moved
Qualification rate Qualifying orders ÷ total orders How widely the offer reached
Campaign cost Gifts redeemed × variable cost per redemption Actual variable spend
Threshold lift Campaign AOV versus a comparable period Whether carts grew while the offer ran
Follow-on paid sales Paid units of the gift SKU after exposure Whether gifting created product demand

Separate inventory movement from incremental demand. Giving away 500 units proves that 500 units left stock; it does not prove 500 customers would otherwise have bought them. Compare paid sales, AOV, contribution margin, refunds, and support feedback before calling the campaign profitable.

For a cleaner read, use a dedicated gift variant and a defined off period or holdout audience. If the campaign moves inventory at an acceptable cost but does not create paid follow-on sales, treat it as an inventory-reduction result rather than a customer-acquisition win.

Common mistakes in a free-gift inventory campaign

  • Selecting a SKU only because it is overstocked. Relevance, condition, shelf life, and fulfillment cost matter too.
  • Using retail value as campaign cost. Budget with landed and incremental fulfillment costs.
  • Skipping the reserve. Paid orders, replacements, and other channels still need stock.
  • Running without a hard cap. A large inventory balance is not permission for unlimited promotional cost.
  • Leaving the rule active until stock reaches zero. Use quantity, inventory, and date stops.
  • Measuring only units moved. Review contribution margin, AOV, paid follow-on sales, and customer feedback.
  • Launching a markdown at the same time. Overlapping tactics make it difficult to learn what caused the inventory change.

Frequently asked questions

How do I identify slow-moving inventory in Shopify?

Review Shopify's ABC product analysis and Products by sell-through rate reports. Look for a low sell-through rate and meaningful ending inventory, then check margin, shelf life, seasonality, and future product plans before using the SKU as a gift.

Can Shopify automatically add a free gift to the cart?

Shopify can discount a qualifying reward product, but native Buy X Get Y promotions require the shopper to add the reward product. AutoCart can add and remove the selected gift automatically when cart conditions change.

How many free gifts should I allocate?

Subtract paid-order reserves, replacement stock, and other commitments from on-hand inventory. Use the smaller of that available quantity and the number your campaign budget can fund.

Should the campaign use a spend threshold or a product condition?

Use a product or collection condition when relevance matters most. Use a spend threshold when the gift suits a broad audience and additional cart contribution can absorb its cost.

What happens when the gift is nearly out of stock?

Pause the rule before the safety buffer is consumed. Keep inventory tracking enabled and do not rely on overselling to finish the campaign.

Turn excess Shopify inventory into a controlled reward

A gift-with-purchase campaign can move slow stock without cutting the product's visible price across your store. The useful version is controlled: select a relevant SKU, calculate the real cost, set a threshold, cap the allocation, and judge the result with sell-through and margin data.

AutoCart handles the cart logic by adding the gift when the order qualifies and removing it when conditions change. Try AutoCart free on your Shopify store and build the campaign without code or theme edits.
